Big Idea

The argument in one line.

Course launches fail less from weak offers or small audiences than from badly structured webinars, and a 90-minute format that teaches for real before pitching builds the trust that converts strangers.

Who This Is For

Read if. Skip if.

READ IF YOU ARE…
  • A course or membership creator who has launched before but still isn't making meaningful money and leans on one-to-one clients to pay the bills.
  • A coach or consultant planning a free live webinar as the centerpiece of a launch and unsure how to split the time between teaching and pitching.
  • Someone who dislikes salesy webinars and wants a way to pitch that feels earned and honest.
SKIP IF…
  • You sell low-ticket products through evergreen funnels with no live event; this is built around a live launch webinar.
  • You need the traffic and list-building side; the video only teases that in its final minute.
TL;DR

The full version, fast.

Matt Hall argues that most stalled launches come from the webinar structure, not the offer, audience, or sales page. His format runs about 90 minutes plus Q&A: a five-minute opening that states the pain, the outcome, and that a paid offer is coming; brief credentials; a roughly 45-minute teaching block with three to five genuinely useful lessons and no gatekept how; a clean bridge; a 15 to 20 minute pitch with bonuses; a client testimonial video; and a long Q&A where call booking is mentioned only at the very end.

  • Most launch problems blamed on the offer, audience size, or sales page are actually webinar structure problems.
  • Promote the webinar as 90 minutes, start the pitch near minute 60, and move to live Q&A at 90, which usually runs it to about two hours.
  • People decide in the first few minutes whether to stay, so skip housekeeping and open with the pain point and a specific outcome.
  • Tell attendees in the first minutes that a paid offer is coming; saying it early removes the surprise when the pitch arrives.
  • Credibility should be brief and specific: real results and numbers, not a 20-minute life story and not total silence about yourself.
  • The teaching block should deliver three to five maximum useful lessons, taught in depth rather than as teasers.
  • Teach the how, not just the what and why; attendees should leave feeling the free event was worth their time.
  • Open and close loops in the teaching, and hint at what more working together would cover without withholding the core method.
  • Weave in client case studies during teaching so you show examples of results instead of just claiming them.
  • Lightly mention the coming launch during teaching so the pitch feels planted, not like a random gear change.
  • Bridge from teaching to pitch by summarizing the lesson and the gap between where they are and where they want to be.
  • Acknowledging the elephant in the room with a joke defuses the 'he's about to sell to us' reaction.
  • The pitch itself should take 15 to 20 minutes and map out the whole program against what has stopped people so far.
  • Play a real client testimonial video right after the bonuses; faces and voices beat a text quote on a slide.
  • Answer questions live after the cart opens, because people on the fence need clarity before they buy.
  • Mention call booking only in the final seconds, since offering it earlier gives procrastinators a reason to delay.
Takeaway

Teach first, pitch late, prove it with people

WHAT TO LEARN

A launch webinar converts when it opens with the viewer's pain, teaches real methods for about 45 minutes, and pitches only after trust is earned and backed by client voices.

  • Open the first five minutes with the viewer's pain, a concrete outcome, and an honest note that a paid offer is coming at the end.
  • Keep credentials short and specific, using real numbers, then move straight into teaching so proof of competence comes from the content itself.
  • Limit the teaching block to three to five deep lessons and include the how, so attendees leave with something usable even if they never buy.
  • Plant the upcoming offer lightly during teaching and acknowledge the sales moment with humor so the pitch never feels like a gear change.
  • Spend 15 to 20 minutes on the pitch, map the whole program against past obstacles, then stack bonuses before moving to proof.
  • Play a real client testimonial video right after the bonuses, because it shifts the claim of results from you to people like the viewer.
  • Hold the call-booking option until the final seconds so undecided buyers get a push to decide now rather than a reason to stall.

Have you been struggling with sales for your course or your membership? I mean, maybe you've followed the strategies for launching, but you've still yet to make that life -changing money that you'd expected and you're still having to work with loads of one -to -one clients just to bring some money in. Now, most people think it's a problem with their offer or they don't have a big enough audience or their sales page isn't glossy enough, but it's usually none.
of those things that's the actual issue and meanwhile you see multi -million pound launches happening it seems every week with people like Amy Porterfield or Lisa Johnson and you think gosh I'd just be happy if I could do a 50k launch please and yet even that still seems so far away Well, in this video, I'm going to show you the exact thing that you are missing and how I used it to recently do a course launch that generated close to £200 ,000 in just seven days.
So what is the main thing that I see is letting people down? Very simply, it's the way they've structured their launch webinar. And if you get this wrong, you will not build the trust that you need and you will not convert people into buyers.
So the structure is this. First and foremost, I run my webinars when I'm doing launch around about 90 minutes and I promote them as being 90 minutes. Now, the pitch begins around the 60 minute mark and then by 90 minutes, I go into a live Q &A.
So usually it goes on for about two hours. But let me take you through the different steps of how to put. that whole 90 minute or so webinar together.
So let's start with the first five minutes. The first thing here is we want to very quickly open a loop, get people excited and ultimately we have to remember that the first few minutes of a webinar people are deciding whether they're going to stay. for the next hour or so, so they don't waste their time.
So make sure you don't waste it just doing boring housekeeping or going, oh, I'm just pressing this button. I'm just letting people in. My advice is get straight in with it.
And straight away, you want to open with the pain point your ideal client is actually feeling right now. So you meet them where they're at. And you also give them a clear, concise outcome that if they stay till the end of this webinar, this is the thing you're going to help them achieve by the end of it.
So the idea is you're not teasing here. You're literally being bold and specific and telling them exactly what they're going to get out for it. Now, the other thing that I do here is right off the bat, I tell them there's a paid offer coming at the end.
And I frame it from a standpoint of I'm actually genuinely excited to share this. So I'll say something like, oh, my God, I'm so glad to have you all here. And tonight is the night where finally, after months of work, we're opening the doors on a very exciting project.
Now, that is a paid program. join at the end. But whether you join or not before then, we've got so much to give you completely for free tonight.
So let's dive in. So once you've got those first few minutes nailed, I then would focus on getting lots of engagement in the chat, getting people feeling part of it. And then it's about as quickly as you can establishing credibility.
Now, a lot of people get this wrong. They either brag on for 10, 20 minutes about themselves and everything they've done and everybody just gets bored or they don't. Don't mention themselves at all because they're too shy and then nobody really knows who you are and why they should listen to you, basically.
So like I covered in the last video, go check that out if you haven't already. My general advice around this is keep it brief, but give the real credentials that make you stand out. Specific results, specific numbers, things like that.
Then we want to move straight into delivering the value as quickly as we can because the whole room doesn't need to know your full life story. They need proof. that you can get them an outcome fast and then they need you to start actually doing the thing that you do so now we go into the teaching section of the webinar from here you've roughly got 45 minutes or so before you're going to start pitching so this is your core teaching block and it needs to deliver i would say between three to five maximum useful pieces of content and not just teasers and fluff and kind of like oh this is kind of what you need to do but the real value is all in my program i don't teach that i say go deep on a handful of subjects and genuinely give them things that means they can leave this webinar and get results i've heard people say i'll teach them the what and the why but gatekeep the how they need to pay you for the how i actually say Don't do that.
Like actually give them the how. Actually give them what they need. So they're like, wow, you're not like all the other webinars that all the value is in the paid stuff.
Like I always say the objective when people are coming to our free launch event, whether it's a free webinar or a free challenge or whatever, is people leave that experience going that that was genuinely useful. I'm genuinely glad I've given what I believe is people's most valuable asset, which is I've given them my time and it was worth it.
Now, with that, it is a balancing act because on some level you need to open and close loops. So you say, hey, this is what we need to do. And then you say, and this is how we do it.
And then there's a little bit of peppering in an element of not giving them all the answers. We do still need some things which is like, OK. to teach that in full you're going to need more time with me but the idea is we give them as much as we can within the time frame that we've got together and then we give them an idea of some of the other stuff we could give them should they work with us further and another thing to consider is throughout this where possible throw in a few case studies of clients you've worked with of results you've got so that rather than just telling them the what the why the how you're actually showing them examples that you are the person that actually helps people get these results now you can also throughout the teaching bit just ever so lightly mention the launch that's coming as well and keep reminding them of that so it might be like you're saying hey and look I've created a full software that helps people do this in the course I'm going to be launching later tonight but we'll talk about that later so you can still tease that the offer is coming
but don't go too deep on it until we get to the pitch. So when you come towards the end of sort of like 50 to 60 minutes of you've done the intro, you've done the teaching, you've genuinely given value that's useful, we then want to bridge from the teaching into the offer. Now, you need a clean bridge from teaching into the pitch because this is the moment where you summarise what you've just taught.
You remind them of that gap between where they are and where they want to be. Then you tell them basically you're here to help them actually get that result. Often I'll say something like, look, who wants to do this alone and struggle or who actually would love the support, the done for you templates, the tried and tested resources.
We basically big it up so that it's like who actually is serious about this and who wants to keep moving beyond this webinar. Now, if you skip this step and just go straight into a pitch, it's going to feel like a random gear change. And it's also going to feel.
like whoa where's this come from whereas actually if you've been planting those seeds that you're excited and you frame it that you're excited to share the opportunity and you then bridge into the pitch by getting them excited this can really work and something I also say personally is I acknowledge the elephant in the room and I go and I know some of you at this point like oh he's just gonna sell to us at this point and because I make a joke of it I then say but seriously i really think this is going to help a lot of you and i would love you to just hear me out and listen to this incredible offer and then i will literally go into it we go into the pitch with i'm delighted to finally now open the doors on this our brand new program and then we go into the pitch so the pitch itself roughly is going to be around 15 to 20 minutes so you take your time with this you don't want to rush it you want to really make sure they understand exactly what the program is why they want to do it you also want to make sure you speak
about your no -brainer offer and again I've covered this on a previous video where I speak about the full framework of making sure you've covered their blocks their fears their objections their desires go watch it it's hopefully gonna make that easier for you but you need to remember that people need to genuinely understand what they're getting and see the whole thing mapped out and against everything that's been stopping them get the results thus far so please the main thing here is take your time and make sure it's fully explained.
And then straight after the pitch, this is where we then go into the bonuses, the fast action bonuses, and we break down all the things they're getting if they sign up now. And then, and this is... possibly the single most important trust moment in the entire webinar.
If you can, this is where I would play a client testimonial video. So not just a text quote on a slide, actual faces and voices speaking about their experience working with you. At this exact point, you're no longer the one saying it works anymore.
It's people who have actually sat where those people are on the webinar right now that have actually gone on to get the result. And this will make all the difference. Now, once you've done that, you'll be at a...
around the 90 -minute mark, you've given the value, you've made the pitch, you've talked about the offer, you've talked about the bonuses, you've played the testimonial video. Now, this is where you can open it up to a Q &A. Now, this is where you say, hey, if you've any questions about what we've covered tonight or about the offer itself, this is your opportunity to ask questions in real time.
And this will be quite often where the people who are still on the fence, they're still not sure, they're still needing clarity, they can ask the questions. And quite often, when we teach launch... we advise that...
Once you've opened the cart, which this is what you're effectively doing, you then give people the opportunity to book calls with you over the next week until the cart closes. Now, my advice is don't mention that until the very last minute. Try and answer as many questions as you can on this call.
And this might mean staying another half an hour or so. Lots of people will drop off because they've already got what they needed or they've got other things they need to go and do. Some people have already bought and they just want to crack on with the program.
people will stay till the bitter end and this is your opportunity to answer as many of those questions as physically possible and put the emphasis on don't forget this opportunity is a one -time only and keep reminding them of the bonuses if they act fast if they're one of the first people And once you've done all of that, then just before you end the webinar, the very final few seconds, thank everybody for being there.
You know, say to them whether you bought with us or not. I hope you found this useful. If you have bought, I'm so excited to work with you.
And then just before you finish, we just drop in there and go. And if you're still. on the fence if you're still not sure and please note you can book a call with me or one of the team to find out if this is really the right fit for you and then give them the details of that now the reason that i don't say that until right at the very end is there's some people that when you give them many different opportunities to ask questions or jump on calls they will just use it and they will just procrastinate and they will just string things out to the bitter end when not everybody needs that.
So the idea is you try and give people enough reasons to buy there and then, and then only if there's still some people that genuinely do need a call, you let them know that at the end. And then that is when you can finish the webinar. So that is the exact structure behind a webinar that can turn total strangers into buying clients.
It's opening the loops. It's building trust fast. It's teaching real genuine value and then it's bridging into the pitch and closing with proof but here's the next problem it is absolutely no good having the most perfect incredible webinar and it's perfectly rehearsed and ready to go if you haven't got enough people who are signed up to watch it And I've actually found a brilliant hack to massively grow your email list, get people super warmed up and have them practically begging to buy from us before the webinar even begins.
And get this, without it costing you loads and loads of money in marketing and whilst you can just be off doing other things. I know sounds too good to be true, doesn't it? But it exists.
There is genuinely a way where you can build your audience, get them. begging to buy whilst you're off doing other things and in the next video i'm going to show you exactly how i've done it and genuinely this one is a game changer so click it now and begin watching you will not regret it
The Hook

The bait, then the rug-pull.

Most creators blame the offer, the audience, or the sales page when a launch falls flat. Matt Hall says the real culprit is the webinar, and walks through the structure that produced close to £200,000 in seven days.
