Big Idea
The argument in one line.
A content agency scaling clients to $1M/month posts to YouTube three times weekly, clips each video into dozens of Instagram posts, and hires by workflow instead of task, so a small team plus AI runs the whole pipeline with barely any founder time.
Who This Is For
Read if. Skip if.
READ IF YOU ARE…
You run a business doing at least 30-50K a month and already post content, so you have real data on what brings in clients.
You want a repeatable weekly content calendar instead of guessing what to post next.
You're thinking about hiring your first content team member, or your one editor is already overloaded.
You sell either education or a done-for-you service and want a content structure that pitches both.
SKIP IF…
You're a complete beginner with no existing content or client data to build a strategy on.
You're looking for tactical advice on hooks, scripting, or editing technique, not distribution and systems.
You have no interest in ever building a content team or using AI to run ideation.
TL;DR
The full version, fast.
The strategy behind a content agency that scales clients into the multiple six figures runs on three YouTube videos a week, not one: an in-depth breakdown on Sunday, a done-for-you process reveal on Wednesday, and a raw mindset talk on Friday. Every long-form video gets segmented so it can be clipped into roughly six short pieces, feeding two separate Instagram accounts, one for branding and one for converting, both pushing back to YouTube with CTAs on 80% of posts. Boosted posts and trial reels amplify whatever performs. The team runs on workflow-based hiring, not task-based, with a founder, a senior editor, and a junior editor each owning one stage of a single linear pipeline, backed by an AI dashboard that scores and feeds them content ideas so the founder only records two days a week.

01:30 – 03:40
02 · Why YouTube drives everything
Names YouTube as the main growth driver for three reasons: better ICP quality, clip-ability, and long-term compounding growth.
03:40 – 05:50
03 · The math behind posting 3x a week
Explains why posting once a week forces going broad and losing qualified viewers to higher-intent competitors, while three times a week lets each video go narrow and in-depth.
05:50 – 08:00
04 · Sunday: the in-depth topic breakdown
Sunday's video goes deep on one topic pulled from what the team actually teaches and what top clients struggle with, recorded in segments so it can be clipped into roughly six short-form pieces.
08:00 – 10:35
05 · Wednesday: process breakdowns that sell the done-for-you side
Wednesday videos reveal internal processes (hiring, systems, sales) in enough depth that viewers see they can't fully replicate it, which sells them on hiring the agency directly.
10:35 – 12:45
06 · Friday: raw talk and mindset
Friday is raw, unscripted mindset content that builds brand and personal connection to offset the pure-value tone of the other two days, kept within the same audience baseline to stay top of funnel.
12:45 – 15:21
07 · Instagram: clipping into two accounts
Long-form videos get clipped into top/middle/bottom-of-funnel pieces split across a main account (branding, sat-down A-rolls) and a second account (100% clipped, more conversion-focused), both funneling to YouTube.
15:21 – 17:30
08 · CTAs on 80% of videos
CTAs appear on 80% of Instagram videos and twice a week in Stories, mostly pushing to YouTube for nurture or to lead magnets to capture a phone number for outreach.
17:30 – 21:25
09 · Boosted posts and trial reels
Boosted posts retarget an existing and lookalike audience (roughly $50/day for 10 days on top performers); trial reels reach cold new audiences 10 times a day, selected by ICP percentage of engagement rather than raw likes.
21:25 – 24:26
10 · Team structure: task-based vs workflow-based hiring
Most businesses hire task-by-task (an editor, then a setter) and end up with people doing too many unrelated things; the fix is hiring based on where a role sits in one continuous linear workflow.
24:26 – 27:28
11 · The actual workflow: founder to editor to setter and back
Ideas flow from founder to senior/head editor to junior editor to posting to the sales team, whose insights flow back to the founder for the next round of ideation, with three people producing roughly 30 short-form and 3 long-form pieces a week.
27:28 – 30:04
12 · AI systems: the content dashboard and idea scoring
A shared AI dashboard merges CRM and content data so the sales team's client conversations directly feed content ideas, which get scored out of 100 and only reviewed above 75.
30:04 – 33:05
13 · The AI packaging agent and Alfred
An AI trained on top-performing videos generates title and thumbnail variations across three angles for the head of content to choose from, while a separate AI assistant (Alfred) is trained on every client call and SOP so the team can query it for strategy answers.
33:05 – 34:36
14 · The weekly schedule and sign-off
The founder records only two days a week (Monday for breakdown and done-for-you, Tuesday for raw talk), receives ideas pre-fed by the team every Sunday and Wednesday, and closes by pointing to a follow-up video on the sales process.
Atomic Insights
Lines worth screenshotting.
Posting on YouTube once a week forces you to go broad, which loses to any competitor posting three times a week with narrower, more qualified content.
Three videos a week isn't about volume for its own sake: it's three angles (deep topic, process reveal, raw mindset) that together cover everything needed to convert a viewer.
Recording long-form video in distinct segments turns one video into roughly six short-form clips, instantly tripling output without tripling recording time.
Selling education means teaching people to get real results themselves; selling a done-for-you service means going deep enough to show how complicated the process is so they hire you instead.
A two-Instagram-account split (one for branding and leads, one for pure clipped conversion content) lets a single main account push traffic through a permanent low-friction second funnel.
CTAs on 80% of videos isn't aggressive, it's math: the more times you give someone a chance to take an action, the more of them eventually will.
Boosted posts retarget an audience you already have; trial reels reach cold, new audiences, so the two aren't interchangeable and neither should be skipped.
The video to boost is picked by ICP percentage of engagement, not raw like count, so a post with 24% ideal-customer likes beats a bigger post with a lower qualified percentage.
Task-based hiring (one person per task) breaks a business's actual workflow into disconnected jobs; workflow-based hiring assigns people to stages of one continuous line from idea to insight.
Founder time is the bottleneck: the goal of a systemized content team is to remove the founder from research and ideation and leave him only two recording days a week.
Takeaway
Post three times a week so every video can be clipped, and hire by workflow, not by task.
WHAT TO LEARN
A content system built on three weekly YouTube angles, aggressive clipping into a two-account Instagram funnel, and workflow-based hiring is what lets a three-person team run a seven-figure-a-month content operation on two recording days.
01Cold open: who this applies to
A content strategy that works for a 30-50K/month business won't necessarily work for a beginner with no existing content data to build from.
02Why YouTube drives everything
YouTube is prioritized for three compounding reasons: it improves lead quality, it's the easiest platform to clip from, and it builds long-term audience growth.
03The math behind posting 3x a week
Posting once a week forces you to go broad, which loses qualified viewers to any competitor posting more often with narrower topics.
Posting three times a week means three times the options for viewers, which lets each video go deeper into a specific topic instead of staying generic.
04Sunday: the in-depth topic breakdown
Recording long-form video in distinct segments turns one video into roughly six short-form clips, tripling output without tripling recording time.
Topics should come from what the business already teaches and what its top clients are actually struggling with, not from watching competitors.
05Wednesday: process breakdowns that sell the done-for-you side
Selling education means teaching people to get real results themselves; selling a done-for-you service means going deep enough to show how complicated the process actually is.
Showing your actual process in detail sells people logistically: they see they could try to replicate it, but not to the level of access and results you have.
06Friday: raw talk and mindset
Pure value content builds no brand on its own; raw, personal talk content is what makes a business memorable and clippable as a person, not just a topic.
07Instagram: clipping into two accounts
Split Instagram into a branding/lead account and a pure-conversion clipped account rather than mixing both jobs into one feed.
08CTAs on 80% of videos
CTAs on the large majority of posts isn't aggressive, it's math: more chances to act produces more people who eventually do.
09Boosted posts and trial reels
Boosted posts retarget people you already reached; trial reels reach cold new audiences, so neither substitutes for the other.
Pick which content to amplify by the percentage of viewers who are ideal customers, not by raw view or like count.
10Team structure: task-based vs workflow-based hiring
Task-based hiring (one person, one job) breaks a business's real workflow into disconnected pieces and overloads whoever ends up doing the leftover tasks.
Workflow-based hiring assigns each person to a stage of one continuous line from idea to insight, so the business runs in a linear, repeatable process.
11The actual workflow: founder to editor to setter and back
A small, properly structured team (founder, senior editor, junior editor) can outproduce a larger unstructured one when everyone owns one stage of the same pipeline.
12AI systems: the content dashboard and idea scoring
Feed content ideas from real sales and client conversations instead of generic competitor research, so every topic is grounded in what the audience is actually struggling with.
Score and filter content ideas before recording them, so the person on camera only spends time on ideas that already cleared a bar.
13The AI packaging agent and Alfred
Generating multiple title and thumbnail angles and letting someone other than the founder approve them removes another founder bottleneck from the pipeline.
14The weekly schedule and sign-off
The end goal of a systemized content operation is founder time: get the founder out of research and ideation entirely and down to just recording.
Glossary
Terms worth knowing.
ICP
Ideal Customer Profile: the specific type of client a business's content is built to attract and qualify, defined narrowly enough that the founder can name the revenue range and pain points.
TOF / MOF / BOF
Top, middle, and bottom of funnel: labels used to sort clipped content by how close the viewer is to becoming a client, so different clips get routed to different accounts and offers.
Boosted post
Paying to push an existing organic post to more of an audience that has already engaged with it or looks similar, functioning like retargeting rather than cold outreach.
Trial reels
An Instagram feature that tests a video with new, non-follower audiences before it counts toward the account's regular reach, used here as a cheap substitute for cold ads.
Workflow-based hiring
Hiring people to own a stage of a business's actual end-to-end process, instead of stacking every task related to one function onto a single role.
Done-for-you (DFY)
A service tier where the business executes the work on the client's behalf, contrasted here with an education tier where the business teaches the client to do it themselves.

In this video, I'm going to break down our entire content strategy we are currently using. We teach every single client to scale to the multiple six figure mods, as well as the content strategy that we are currently using to scale to a million. per month this is the organic systems now i want to preface by saying if you are a complete beginner this is not going to apply to you i would say probably minimum 30 to 50k a month business owners is where is going to apply and that's for the reason you already need to know what content you should be posting what brings in your clients you already have to have a significant amount of data to actually go off of or some sort of brand so if you are a complete beginner this is not going to be for you it's going to be people who already post content or are already running successful business that are looking to apply content.
I'm not gonna be covering little stuff like hooks or scripting or anything like that. This is gonna be how we distribute content, our actual platforms that we use, our strategies on the platforms, the systems and the team that we use to run it. So without further ado, let's go right into our content strategy.
Our actual content strategy. Like I said, we're gonna be covering a few different things, but the main thing that I'm gonna cover from the very get -go is going to be... YouTube.
YouTube is going to be a main driving factor. And there's a few reasons that is actually going to be the case. The first one is for ICP quality.
Okay. YouTube is going to bring in better ICP or overall just give you better ICP for business almost always and have you closing people you would not be closing before without it. The second reason is for clipping.
And the third reason is for long term growth. So we're going to go in those. And second, but first we're going to go through what is our actual YouTube strategy look like?
So what we do right now is we post three times. per week on YouTube. Now the reason we post three and don't post one like most people is because the problem that happens a large majority of the time, and I'll actually show you, is that the usual people post one time a week, right?
And this is basically a large consensus that people are, I'll post one time a week on YouTube, that's kind of all you need. But the problem with this is when you post one time a week on YouTube, what you need to do is you need to go broad. right and you need to go broad with your subjects because you're only posting one time a week you're not giving people that many chances to actually watch now what happens when you go broad is that you're going to be talking to a less specific or less like qualified audience and you're going to lose to someone with higher intent Content.
Okay, you're simply just gonna lose every single time because if you're posting one video You're gonna have to go broad because in reality you can only cover one topic a week and you don't want to cover something Hyper specific because then it's gonna get no views if I'm over here posting three times a week. I'm posting on Sunday I'm posting on Wednesday and I'm posting on Friday Assuming the same quality of content.
I'm able to get triple the videos that they can choose so triple basically three times the options because of that, I can go more in depth and from the qualified people more watch time, which means I'm going to convert them over you. Okay.
Now, what are the actual specifics for videos that we post? I'll show you. We post three videos for a very simple reason.
And it's because those three videos cover every single topic that we're ever going to need to cover in order to actually convert someone. So what do we do on Sunday? On Sunday, what we do is we basically go in depth on one topic.
And because we're posting multiple times a week, we're able to go much, much, much more in depth. Now, the whole goal is we want to go in depth to the point. where people actually learn.
So we want people to actually learn, apply, and see results. Now, the reason we're doing this is because we sell an education business. When you're selling education, you want to go the route of applying applicable information people can turn around and get results for.
When you're selling a done -for -you service, you want to go more extremely in -depth to show them how complicated it is. So they're still going to learn, but they're going to learn more about what process you use, and that's going to convert people into wanting to have you do it instead.
in -depth topics once a week based on what our ICP actually resonate with. Now we get these from a few different places. Okay.
One of the first places we actually get this to, and let me actually erase this so I can go more in depth into the Sunday part. But one of the places we actually get this from is topics we use. If I'm actually using a specific strategy like this, I can do that.
So distributing content, right? I can cover that. I can cover, for example, like our offer strategy.
I can cover like just things I learned. Because I'm so close to our ICP, I'm a business owner running a multiple six -figure business and I'm looking to multiple six -figure per month business and looking to all a scale. Okay, boom, that's kind of what we covered, right?
For reference, our ICP is someone between 30k a month to the multiple six figures a month who's looking to remove themselves from the day -to -day operations, right? Replace themselves with systems, with teams and work on the only things they should be working on as a founder, right? Which in this, a lot of cases, it's like, Content is one of the main things, managing a team and making big decisions, right?
So we cover topics that we actually teach. I'm not looking around and seeing, okay, what is another big competitor covering? I don't care what they're covering.
If I'm not actually using the information, I'm not gonna cover it. I'm gonna cover things that we are using, that I'm learning, that I can go extremely in -depth about, and that I know our current top 1 % clients are struggling with. So that's what we look for.
Those are the topics that we cover. Now, what we do is we will basically break them down, in like 45 to even sometimes like two hour videos and we go extremely in depth basically we cover like the topic and every single angle and different thing you can and we typically do it i'm going to explain why in a second we do it in segments now we cover the video in segments for example like one two three four in like stages so that we can take these and we can clip them Okay.
And we can clip these into short form piece of content, probably around like six short form, which means it's higher leverage. If I'm recording one long form video, I can clip it into all of the short form videos. Now, right there, if I'm able to record a 45 minute, two hour long video in segments, so we can clip it, I'm able to instantly get out the average amount of content someone posts in a week, which is like six to seven videos.
So with that automatically one video. is bringing me up to the baseline average of where someone else is assuming this is the baseline average right now now we don't want to be at baseline we want to be so much further than that which is why this is only one and keep in mind we post three youtube videos a week so these three youtube videos a week alone bring us to 3x the average amount of volume people are putting out because we're clipping our content Clipping all of our long form in short form.
It's three times at equal quality. Okay. Which means we're going to be signing three times clients and making three times the amount of money.
Right? So that's what we do on our Sundays. We go in depth to a breakdown to basically sell the education side of our business.
Now, like I said, we also post on Wednesday and Friday. So Wednesday. What do we do?
We basically break down our processes. Now this is different. We, yes, we are an education business, but we also have done for you aspects.
We have parts that only we can do for our clients. For example, the actual, like the serums that we've built out. right the actual hiring processes that we use everything along the lines of the done for you side of our business because we do consulting when it comes to offer content sales team management but then we do done for you when it comes to setting up all the ai systems for your team to actually run on setting up the entire team we literally hire onboard and train the whole team for you and overall just have some done for you aspects of the business that's what we do on wednesday now the top of funnel content for youtube is going to be more so of the breakdowns right people are going to be actually searching for them searching content strategies and we have videos that go extremely in depth so that's how they're going to find us a lot of time how you're going to actually convert people is having them learn from you and then having them see something that they can't do on their own which then they come to you to have you do it so that's exactly what we do on wednesday we are basically breaking down converting mechanisms so this is going to be something along the side lines of like our actual sales process right
Like you could go ahead and you could replicate it if you want, but you're not going to be able to replicate it to the ability we do because we show how in -depth it actually is. Our hiring, right? Again, you can try, but you can't do it because you don't have access to our partnerships to actually hire people, right?
We have the same people we sign for or the people that we place for our clients are the same places that we get our team members from, right? Something along the lines of that or actual systems that we build out. Now, what this does is this is actually going to sell them.
on us in a logistical way because we are the only person that can come to come to to actually get this now the problem when you're only posting one time a week is you don't have a chance to ever do this because if you do right let's say you're posting once a week you're posting uh the like breakdown videos top of funnel top of funnel and then you post a like bottom of funnel video you're just going to tank your views which means that whole week is basically useless right now if you're doing three times a week you're doing top bottom, and then the other one, top, bottom, other one, top, bottom, other one.
It doesn't matter if these tank because you're going to have more people flooding into them. Okay. And you're going to have people flooding into them from both ways because I'm going to explain the third type of content that we actually post.
So highly recommend you need to increase the actual volume you are doing on YouTube. Okay. Wednesday, we do breakdowns to sell people on the done for you side of it and to actually convert them over.
If you wanted to apply this to any niche, or any kind of industry it would be sunday you're basically breaking down one specific bottleneck or problem that your icp faces on wednesday you're going to show you actually implementing the problem in a way where they couldn't do so for b2b it's something like this for b2c even for fitness let's say it could be an actual client breakdown where you are building out the thing with them right and you have the knowledge so they can't go ahead and do it you're showing you applying the information and the direct things that you give your clients now Friday, we do basically a raw talk slash mindset.
Now, the reason we do this is because this is a extremely high performing video for us specifically. And another reason we want to do this is because the thing that you lack when you're only doing value is you have a lack of brand. Okay.
Now we make up for this by basically having mindset or experiences or something along those lines that we can basically clip. But we get rid of the lack of brand by basically having raw content we can clip. Okay.
And these are going to be the raw mindset talking head videos. Now, a problem with these is a lot of time they attract really bad ICP. So you're going to do something called setting a baseline, which for us, like I said, our baseline is like 30 to 50 K.
So I'm only talking about topics in my mindset that will apply after. 30, 50 K. And this could be basically like a mindset shift I had in like at three mil, three mil right on specifically teams.
So like it's still top of funnel. I can still give a ton of value and go in depth. We're going to be able to clip so many clips from that, especially while I do it little tip walking in different locations, different angles and stuff along those lines.
That way we're able to show like a large variety and overall. we're still going to be selling on me so you're selling on all the different side of things actually getting the results selling them on you and like on wednesday we're selling them on the things they can't do so every single arrow points to joining us okay that's our strategy on youtube now how do we actually still have instagram content well like i said before Clipping if you're recording one YouTube video a week, you're gonna have to sit down and record all of your a roll But if you're recording three week you can clip these because we're recording three different top types We can clip these into top of funnel we can clip these in the middle of funnel And we can even clip these into bottom of funnel pieces of content which are going to fill our pipeline for the week Okay, I'm gonna go into kind of our Instagram strategy now Our Instagram strategy relies a lot on clipping, but I need to preface.
It is so important. You do this so important. I'm going to go over the team that we're going to use at the very end.
But first you just need to understand how important it is to do so. Okay. You're going to capture yourself in spots that you wouldn't be able to, if you're just sitting down and you're recording content and the more long form content you record, the more clips you can have.
And the more you will actually build your brand because it allows you in the future to add actual clippers, um, to add tons of sub. accounts and everything like that, which, you know, like all of the biggest brands in the world, they all use some sort of like distribution process at that level, right? Now, if you're at the point of like a few five figures or a few six figures per month or even five figures, like six figures a month, even at the point of like a middle of month, that's kind of the point where you're going to be expanding to these huge distribution strategies.
But this is basically what we do for our Instagram. So on Instagram, we have two accounts. okay now why do we have two accounts we have two accounts because we have one main account and one secondary that serve different purposes our main account serves the purpose of branding and getting leads which means on this one we are going to be posting the clips from the raw talk videos and we're going to be posting sat down recorded a -rolls which is going to be the one time we sit down and record a -rolls or what we're going to be doing is basically taking the more top of funnel clips from the youtube and putting them here now keep in mind all of our YouTube videos are recorded with a baseline.
So regardless of what we clip, it's still only going to apply to our ICP, but we can clip the more top of funnel aspects, which means on the first one, we are basically going for the max views of ICP. Now we do this by basically posting two times a day. We do that on both accounts here.
We post two times a day on both accounts. On the second account, this one is more going to be for actual converting. That's basically it.
Right now, the reason this is going to be converting is because on this, we're going to be posting more bottom of funnel and middle of funnel content stuff where we direct people from the main account to the second account. Now the second account is going to be 100 % just clipped content. Okay.
We only record A -rolls for the main ones because you can be more intentional and because you can actually more efficiently get in front of the right people. And the second account, we're going to be clipping the more bottom funnel content or more in -depth middle funnel content from all of our YouTube onto the second account.
Now, how we do this is we literally just have our main account. We have our second account in bio. So link, they're not link in bio, but just in bio.
And then we also have our YouTube in our bio as well. Second account as well. pushes to youtube because the main priority with instagram is going to be pushing to youtube now that's where how we actually get people to our youtube is with ctas we post ctas on 80 of videos which is something that a lot of people for some reason in the branding space disagree with but i feel like this year my prediction is that a lot more people are going to be going towards it because at the end of the day people know you're trying to sell them.
And by beating around the bush and by waiting for people to come to you, you're just missing out on so much money. And we've seen this firsthand by testing with ourselves and testing with numerous clients. The more times you give someone an opportunity to pay you or to give you attention, the more money you're gonna make, okay?
It's that simple. You're probably watching this video right now, like either because you were sent here from a CTA or because you watched this video. And if I tell you to go watch a different video after, it's a bigger chance you're gonna go watch that video.
And if you watch that video, there's a bigger chance you're actually gonna learn something and maybe eventually become a client, right? Got a little hair on my screen. But we have CTAs posting mainly to YouTube so that we can get them to consume long form or sometimes like, lead magnets, right?
Lead magnets that aren't YouTube. Now, the reason we'd send them to YouTube is to nurture them. The reason we'd send them to lead magnets typically is to capture a phone number so we can dial them.
Okay. These are going to be more bottom of funnel lead magnets that we're going to be posting on more bottom funnel content directly to reach out for some sort of document or resource that we can then dial people because we know they're watching our bottom funnel content. We can dial them on WhatsApp and book them onto a sales call.
Okay. We're not going to go too much into our sales process there. If you want, in literally a few days, we're going to be posting a video on the sales process.
So if this is the first day you're watching it, it might not be out. But a few days later, we're going to be posting one. Go watch that if you want to see our full sales process.
But that's what we do on that side of things. We do CTAs on almost every Instagram account. And then on Instagram stories as well, we do CTAs twice a week.
Again, more bottom funnel. So this is where it comes into actually amplifying. leads.
There's two main ways to guarantee you can get infinite leads in with organic content. It is with boosted posts and trial reels. Now these are heavily under rated.
If I'm talking about it at the level where I help people scale to multiple six figures a month, you better bet that these are undervalued. Now, the reason they're undervalued is because boosted posts allows you to literally amplify content to more people that it's already sending to.
And trial reels literally allows you to send to new people. So you're like, you're, you're able to genuinely use these as an organic ad boosted post is going to be your retargeting and bring a new traffic, but it's going to be retargeting to your audience. You already have as well as a new audience.
And then your trial reels are going to be basically like a cold ad. Obviously they're not as in depth as ads, but if you're not utilizing them literally every day, you're doing yourself a disservice. So what we do is we take videos that bring in basically like dream ICP.
We boost, we boost to a lookalike audience. And then we do this probably with like, I'd say average is like $50 a day for 10 days. And then we'll do this with like our top five to 10 posts.
Okay. Now for trial reels, you should be doing trial reels 10 times a day minimum. right sometimes it's a little capped and stuff like that but 10 times a day and you should be doing this basically with again high icp um top of funnel videos so with videos that are like With videos that people are interacting with that a little more bottom of funnel, you can boost those because your, your audience is already interacting with them.
So it's people that you already have watching content. So boosting them, you're getting a bigger chance to actually bring in like a little bit more of your audience and stuff like that, right? With trial reels, these are only new people.
So you don't want to do super bottom of funnel videos or anything like that. You want to do basically videos that are bringing you a high percentage of ICP. I should probably say that high.
percentage of icp not just like a high amount but like the percentage of people watching the video is high so let's say if you get like um 10k views on a video and like you had your actual let's say okay to make it more simple let's say you got like 100 likes on a video to make it really simple and 24 of them were icp versus if you got 400 likes on a video and let's say 50 were icp you'd want to boost this one because it's a higher percentage okay of viewers watching our icp because it doesn't matter if it's trial rails you can just post it as many times as you want so you can amplify versus this one you're going to be getting in people that are following you that aren't quite your dream people so you want to minimize that as much as possible so we basically will take all the different clips we have we'll post them on our main feed because we know our algorithm is going to bring the right people and then if one brings a significant more like oh wow this is an outlier it's bringing us so many leads we'll take that same video we will make multiple variations of it
different hooks, um, different B roll, change saturation, everything like that. And we will post that onto trial reels 10 times a day, and then also boost the videos. As well, typically on our main account, because our main account pushes directly to our second.
All right. Now that is basically the distribution strategy. Now, what I want to go through is basically what we do to actually allow this to happen, which I'm going to go through our.
team, our team structure all went through what it used to be and what it is now used to be. One editor. And when we have one editor, we could basically post one YouTube video a week and seven short form content, which is pretty average.
Now the problem with this is most people think I only need one editor. Right. And let's just give them more, give them more stuff.
The problem with this is that your editor is just doing too many things, right? So we completely, we completely basically like scrap that. And we rebuilt our team by taking the one editor we've always had.
And now we basically have a head of content who is our senior editor. So you have senior editor, junior editor, and then our sales team also is heavily, heavily involved. in the content so i'm not going to go we have a sales team with multiple members as well i'm not going to go in depth into what that is i'm just going to explain how our setter is involved but what we actually do is we have what's called workflow based hiring or outcome based hiring not task based hiring what everyone always does and i'm going to say this task verse workflow hiring what everyone always does is task -based hiring where they basically take a task they have they take a task and they hire someone to do that task right so it's like editor okay boom editing is out of the way and now they need settings so they take setting and they get a setter right Okay.
And now they need this next task to be done. So they hire someone to directly do it. This is bad.
This is really, really, really bad. And the reason it's bad is because you're screwing the workflow of your business. Your business should run in one linear line from the first task all the way down until the last.
And you should be able to know exactly what this is. We know all of ours, right? We know we are going to basically make it very simplified, create an idea of content.
The long form clip that to short form content. Then our sales team comes in and basically tracks all of the metrics and does sales process to see which ones are bringing the right leads, which ones are actually converting people, which ones are people talking about what's solving their problems, which then they come to us on our team calls with insights.
We then ideate content, which then goes to, and basically when we actually record, sorry, this goes to head editor. then junior editor, then short form content, which all the way goes down to ideate, which then kind of goes all the way back to here, right? So we have one specific linear line.
Now, the problem is when you have a team that's like just an editor, right? For your whole sales team, you're just a setter. I'm gonna use setter example because these are very, very common.
Your editor does everything. They do long form, they do short form, they do clipping, mine does posting, right? And you have a setter that just does DMs.
Now it goes all over the place. Your setter is doing too many things. So you can't actually focus on one or your editor.
Sorry, your editor is focusing too many things. So you can actually focus on one and your setter is only doing one task. What you want to do instead is have workflow based hiring, which means you're hiring based on where they would be in the actual process, right?
So we have founder, which is me and I handle the actual ideation stage, right? We then have the editor. So we have the head or like the.
um senior editor right the head editor junior and this is going to be the actual production and it goes in this order basically editing long form choosing what clips of the long form could be edited clips and then short form okay straight to the junior junior goes to posting which then goes to the setter technically goes to a whole sales team but it goes to the setter which they handle the then insights portion which then go back to back to the founder for planning.
Okay. So see how it all works in one straight line. If we just have one editor, they're going to be doing so many different tasks.
We're not going to be able to properly have a workflow, right? And then if our setter is only doing setting, it just doesn't work. So what we do is our actual team consists of exactly that, right?
We're going to have me, the founder, which my tasks are basically to ideate record. right we then have um for it we have our head of content which right now is also our long form editor because all he does is three long for a week but we basically have long form editor which his job is to basically edit long form content and then because he's also our head of content which he helps with some ideation stuff like that he's going to choose clips Okay.
Now we have different systems that we actually use for this. Okay. We have a few, which I'm going to walk through in a second, but he chooses clips, which then goes to the junior editor, which then he edits posts.
does the trial reels. And then I would go on and like my sales team, yada, yada, yada, yada. Okay.
Now the reason that we're able to use just three people and get out so much content, right? We get out four a day on each thing. So that's four, that's like almost 30 pieces of short form content.
So 30 short form content, three long form content per week, which on average, keep in mind, it's only seven and one is because not only do we have the team that allows it. head of content, long -form editor, short -form editor. Eventually when we get to the point, like we don't need to do this because we have very, very good AI systems, which I'm going to walk through, but eventually we're going to have designated Clipper to short -form editors and to long -form, right?
At the moment, we've replaced those with AI. So we actually used to have more hires, but we replaced them with AI. Now, basically what we have is we have things that actually help us allow.
So we have an AI dashboard we built out and all of our clients have as well. That basically keeps all the ideation, all of the information that you get from clients and from everything like that, our CRM and content dashboard is one built together. Now they're not like mesh together in a way where it makes it complicated, but they're built together in a way you can look directly at the CRM and gives you insights on what you need to create content on.
Now my sales team. Puts information into that. So we're able to use information directly from the sales team for us to just come up with ideas.
So I'm not having to sit here looking through, looking at conversations, thinking of what we actually need to do. Okay. My CSM gives me videos that my clients are dealing with.
And then my sales team gives me videos that are ideal clients or ideal ICP are dealing with. I'm not doing any of it. Now my head of content is also looking at outliers formats and stuff and researching formats.
So all of those. Okay. The ideating on topics, formats in specific ideas are all outsourced by my team.
Okay. All outsourced by my team. We have my CSM and sales team.
We have my head of content. And then we have, again, basically kind of both of them, but both sides of the team. put ideas for me into our content dashboard.
Okay. They put ideas for me. And then we have an AI as well that will basically take those and reverse engineer based on our specific brand to test if it'll work.
based on like if our ICP will actually learn from it. Now we have this AI, again, that my entire team can use that will research all of our competitors. It will research all of, it looks through all of our sales calls, all of our modules live on all of our actual client calls as well.
And it straight up basically breaks that whole thing down and just gives us ideas. So we're not having to do any of that. We have an AI system that does that.
It goes through all of it and it straight up gives us ideas, which is our idea dashboard. Now, when it gives us ideas, so this entire process, of basically like idea.
It's basically going to be scripting through all of these different documents. It's going to be going through the different calls, going to be going through everything. And it just gives us a list of different ideas.
Now they get scored as well based on basically like one out of a hundred. Only if there's 75 plus, do I actually even look at them. Okay, which they're just put straight into a dashboard where it's like a list of different videos kind of in a column like this with all the videos if they're approved I move them over when they're being scripted.
I move them over as well Okay now all the ideas are basically built out for me or on our team calls My team is just going to give me all the insights We're just going to think of ideas right now Which all we're really doing is thinking the three youtube ideas and then all of the long or all the short form is being clipped From that so we're not having to sit down and think of so many short form videos All of them are being clipped.
Okay. Or we're taking topics directly from the YouTube videos and we're putting them in short form. Now, how we actually do the YouTube is we have an AI packaging agent.
We have an agent trained on all of our top performing videos and then every video that I've personally watched because I am our ICP. If it wasn't me, we would basically go to our clients and just ask them, which we do, which videos would you watch, which thumbnail, which that. And it gives us variations of titles and thumbnails.
Okay. And it gives us three angles for both. So that way we're able to kind of lean into all the different angles that our ICP could be basically like relating to.
Right. And then for that, that just goes straight to my actual head of content. So I'm not doing anything with that.
Okay. I don't post any of our videos. I don't do any of that.
I don't even approve. My head of content has full approval over everything. He understands the brand completely because we have, again, we basically have systems you can put it into and it will just tell you if it matches the brand because we put so much information into it.
Okay, so we have the packaging agent as well. And then we have, lastly, we have basically an AI, kind of like bots, I would say, that we can use for all this. And we have it like...
Applied to everything now. This is called Alfred now every client has access to it where you can talk to it in discord right now We're actually building into just an actual chat bot that you can talk to Like cloud or something where it's again trained live on every call recording We ever have every module we upload every SOP all of it and we're able to just go through this and basically just ask Hey, what are what are recent things?
It's also we can go to directly to our cloud and just say what are recent things that we've recently applied that we've learned Strategies who worked now what we can do we can go through it and have it tell us not only topics that we've recently covered with clients, but then look at future calls and which of those topics actually worked.
Questions that they've asked, what answers we gave, and then future calls, what answers actually gave them the best results. And we're only doing this with our top percent of clients. So we're able to take that and basically put it into ideas.
That is why our team is so small because we have basically systems that allow us to not have to do any of it. Everything you can think of online of content. It's extremely dialed.
All of our ideas come directly from insights on my team. So I'm not having to do any of that. Recording, literally picked by AI, the locations and everything we need to record unless it's something like this.
All of the color grading, editing, everything is done by, all the clipping even. Clipping is done by AI. And then my...
um head of content where my senior editor just chooses which ones we actually want to edit which then goes straight to the junior we're not even the ones clipping or choosing the videos that need to be clipped it's because we have systems to do all that this right here is what you need if you want to scale if you want to distribute your content in a way you've never done before and amplify the amount of leads you have the quality of leads you have and just have your team being able to manage themselves you need these systems in place My recommendation for you to start would be a junior editor with a senior editor, manage them or a head of content, or just like a head of content, a long form and short form editor systems in place that will, that will clip for you, ideate for you and have your sales team come to you every week.
Because literally all I have to do is this. Let me show you. basically sit on our call Sunday and my team feeds me this is my like my team in general right because this is our content day they all feed me ideas okay content side feeds me formats topics stuff like that and then sale side feeds me directly insights on exactly what's working based on all the information.
And then we also use AI to have us just tell us. Okay. And then my team throughout the entire week as well is using our AI creative director to come up with a ton of ideas to fill the dashboard.
So by then Sunday, I'm sitting here with a full list. Okay. I then record Monday.
I record the one breakdown and then the one done for you. So I record the Monday and then on Tuesday, I record the one raw talk and then any short form we need. Okay.
So I'm just recording two days a week and two days a week is getting us 30 short form per week or 28 short form per week and three long forms per week. And I didn't come up with any of the ideas to this point. Wednesday, again, they just feed me ideas.
So Wednesday is our sales, our sales day. They'll basically feed me ideas on the exact topics. So this is like.
more ideas i say yeah we should be doing content this this this this this thursday All I do is basically just do a little bit of planning for the next week. And then the rest of the week, I don't really do anything related to it.
So basically all I'm doing is all of the ideas are feeded to me with these or fed to me with these systems. I record them on Monday and Tuesday, like I'm doing right now. And it's handled for the rest of the week.
That's what you should be doing as a founder. You should not be sitting down doing research yourself. You should not be sitting down for forever ideating.
I have one block every morning where I'll do some of the ideation. I'll just plan out the videos because obviously it takes a sec to actually plan. out but the actual ideas of coming up with them they're done for me okay content should be your main focus but you shouldn't have to focus on it 12 hours a day all right it is going to change your business if you implement this and if you have any questions or if you actually want a doc we do have a doc written down it's like 20 pages long of everything that we covered today it should be down in the description below but without further ado if the video is out go watch the video on our sales process it is absolutely dialed and go make some money
The Hook
The bait, then the rug-pull.
The title promises the most valuable organic content training you'll ever watch, and the opening line backs it up fast: the founder of an agency scaling clients to $1M a month says he's about to break down the exact content strategy he teaches every client, then draws a hard line, this isn't for beginners, it's for operators already doing 30 to 50K a month who need a system, not hooks and scripting tips.

The 3x-a-week YouTube system (Sunday / Wednesday / Friday)
Three weekly videos, each covering a different angle needed to convert a viewer, recorded in segments so each also becomes roughly six pieces of short-form content.

Task-based vs workflow-based hiring
Task-based hiring assigns a person to a single recurring job (an editor, a setter) regardless of how it connects to anything else; workflow-based hiring assigns a person to a stage of one continuous linear process from idea to insight, which keeps each role focused and the whole pipeline connected.
Steal forstructuring any small content or sales team past the one-generalist-does-everything stage

Two-account Instagram split
Main account: branding + lead generation, sat-down A-rolls and top-of-funnel clips
Second account: 100% clipped content, more bottom/middle-of-funnel
One account builds the brand and captures leads directly; the second exists purely to convert, with the main account funneling traffic into it and both pointing back to YouTube.
Steal forany creator or agency trying to separate audience-building content from harder-sell content without diluting either account

Boosted posts + trial reels amplification
Boosted posts: retarget existing/lookalike audience, ~$50/day for 10 days on top 5-10 posts
Trial reels: reach cold new audiences, 10x/day, chosen by ICP percentage not raw engagement
The two paid levers serve different jobs, retargeting versus cold reach, and are picked using different selection criteria: engagement volume for boosting, ICP percentage for trial reels.
Steal forany organic-first business that wants ad-like reach without building a full paid-ads funnel

A marketing agency owner walks through the nine-part content system his team runs for eight-figure coaching and info brands, from offer design through DM sales to the metrics that show which stage is actually broken.
A stalled Instagram account went from a few thousand views a post to 30,000 new followers and roughly $10,000 in revenue in 30 days, using one content format, one topic, and a two-step comment funnel.
