Big Idea

The argument in one line.

Running an AI-first company means picking a small rotation of AI coding models, one project-management layer to supervise dozens of agents, and self-hosted infrastructure for anything a business would lose by canceling a subscription.

Who This Is For

Read if. Skip if.

READ IF YOU ARE…
  • You run or want to run a lean AI-automation or AI-training business and want a concrete inventory of the tools behind one working operation.
  • You're weighing renting an all-in-one platform (Go High Level, Circle, School) against self-hosting your CRM, funnels, and course delivery.
  • You already manage more than a couple of AI coding agents and want to see how someone else structures dev-team, project-management, and content-automation tooling around them.
SKIP IF…
  • You want a deep tutorial on any single tool rather than a rapid-fire inventory of about thirty.
  • You're not running a business with agents, content, or client work, so most of the stack won't apply.
TL;DR

The full version, fast.

The video is a scrolled Notion checklist of roughly thirty tools behind an AI-automation agency and training academy: a rotating set of coding models (Claude Code, Codex, Kimi, DeepSeek, Gemini) supervised through Linear across 36 concurrent agents, plus dedicated tools for content automation, livestreaming, VPS hosting, email, image/video generation, an executive AI assistant, social posting, video editing, voice-to-text, and real-time sales coaching. The recurring principle is self-hosting instead of renting: canceling an all-in-one platform like Go High Level or Circle destroys every workflow and funnel built inside it, while owning the data and infrastructure lets an AI agent be wired directly into it and updated in an hour. The practical takeaway is to split business software by function into specialized tools rather than one bundled subscription, and to treat voice-to-text and detailed agent instructions as prerequisites, not extras.

Atomic Insights

Lines worth screenshotting.

  • Canceling an all-in-one platform like Go High Level or Circle deletes every workflow, funnel, and automation built inside it, which is the core argument for self-hosting instead of renting.
  • Managing 36 concurrent AI agents requires the same project-management discipline as managing a human team: a shared backlog, task ownership, and a QA step before anything ships.
  • Underperforming AI models get dropped from a working rotation the same way a bad contractor would, on results rather than brand loyalty.
  • Routing cheap, low-stakes tasks to a fast model and reserving an expensive model for tasks that need real reasoning is a simple lever for controlling LLM spend.
  • A self-hosted email client that can send, delete, and archive across multiple inboxes gives an AI agent actions that an API-only integration can't reach.
  • Separating tabular business data in a Postgres database from media files in object storage is a basic architecture decision to make before building any app.
  • Voice-to-text is treated as a prerequisite for working with AI agents, because short typed prompts produce worse output than long, dictated, context-rich instructions.
  • Treating an LLM like a new employee on their first day, explaining the what, why, and every sub-task, is framed as producing better results than terse one-shot prompting.
  • An AI video editor that auto-trims raw footage is credited as removing the need to hire a dedicated video editor for high-volume content production.
  • A real-time meeting assistant that surfaces pricing and objection-handling suggestions during a live sales call is framed as changing deal outcomes, not just saving note-taking time.
  • Shipping dozens of small product features weekly is presented as only realistic once the underlying data and workflows are owned outright, rather than routed through a third-party platform's release cycle.
Takeaway

Every layer of the business runs on infrastructure they own, not software they rent.

WHAT TO LEARN

The stack is roughly thirty specialized tools stitched together instead of one all-in-one platform, and the pattern that recurs is owning data and workflows wherever renting them would mean losing everything on cancellation.

02My AI Development Team
  • Running several AI coding models side by side lets you route work by cost and reliability instead of committing to one vendor.
  • A model that underperforms gets dropped from the rotation on results, not brand loyalty, the same way a human contractor would.
03Managing 36 AI Agents
  • Coordinating dozens of parallel AI agents needs the same project-management discipline as coordinating a human team: a shared backlog, task ownership, and a QA step before anything ships.
  • The bottleneck in agent-heavy operations is tracking and reviewing work, not generating it, which is why a PM tool becomes mandatory once you pass a handful of concurrent agents.
04Content, Hosting & Business Infrastructure
  • Splitting infrastructure by function, hosting, DNS/CDN, livestreaming, and content automation into dedicated tools each doing one job scales further than a single do-everything platform.
  • VPS hosting plus a CDN is cheap enough that content and file storage stop being a meaningful expense once you're past the SaaS layer.
05Why I Self-Host My Business Software
  • Renting an all-in-one platform for funnels, CRM, and courses means losing every workflow and automation you built the day you stop paying for it.
  • Self-hosting the course platform and CRM means an AI agent can be wired directly into it and update workflows in an hour instead of waiting on a vendor's roadmap.
  • The tradeoff for owning your stack is assembling several specialized tools yourself instead of buying one bundled subscription.
06LLMs, Image & Video Generation
  • Routing cheap, low-stakes tasks to a fast model and reserving an expensive model for tasks that need real reasoning is a simple way to control LLM spend.
  • For AI image and video work, choosing models by use case, one for face consistency, another for cinematic motion, beats defaulting to a single generator for everything.
07Hermes as My Executive AI Assistant
  • An AI assistant wired into email, calendar, and a daily brief functions like a low-cost digital employee rather than another point solution to babysit.
  • Automating executive tasks like calendar, inbox, and status briefs is a distinct project from automating content or coding, and benefits from its own dedicated agent.
08Email, Social Media & Data Infrastructure
  • A self-hosted email client that can send, delete, and archive across multiple inboxes gives an agent actions an API-only integration can't reach.
  • Separating tabular business data in a database from media files in object storage is a basic architecture question to answer before building any app.
  • A password manager is treated as day-one infrastructure, not an afterthought, because credential chaos is one of the most common time-sinks in a growing operation.
09Productivity, AI Video Editing & Voice-to-Text
  • An AI video editor that auto-trims and clips raw footage removes the need to hire a video editor for high-volume content production.
  • Voice-to-text input is framed as a prerequisite for working with AI agents, because typing short prompts produces worse results than dictating long, context-rich instructions.
  • Treating an LLM like a new employee on their first day, explaining the what, the why, and every sub-task, produces better output than terse one-shot prompting.
10AI Meeting Notes & Real-Time Sales Coaching
  • A real-time meeting assistant that surfaces pricing and objection-handling suggestions during a live call can directly change deal outcomes, not just save note-taking time.
  • Two separate meeting-note tools were kept instead of consolidating into one, because sales calls and content or coaching calls have different needs, real-time coaching versus clean summaries.
  • Shipping dozens of small features weekly is presented as only possible once the underlying data and workflows are owned outright, not routed through a third-party platform's release cycle.

what tools are you using to run your company oh this one's such a good one i love this one all right so from here i'm using a mac computer because that's important because if you're on a windows computer Not going to happen. You won't make money.
You won't do automations. You won't get into AI. Like agents, forget about it.
So I just have to let you know now. Sorry, it's not a Mac versus Windows. We literally do not coach any Windows users.
Like it's that bad. From here, then I have Alfred for productivity.
No, I don't even type anymore. For productivity.
Claude Code. Actually, I should more of call this the dev team. Because the dev team is Cloud Code.
Let's see here.
Codex, Kimmy, DeepSeek, Gemini. we had to cut Grok from the team. Grok was not performing.
So that's just the dev team from there. We're using linear for AI agent project management. So if you're managing, I have roughly about 36 agents.
That are live right now. So I have 36 agents that are working on different projects simultaneously You need project management tools in order to basically you're managing teams of agents in order for them to build QA ship and then manage a backlog of tasks So I'm using linear for that that has been such a game changer and then from here then I have cam for all content automation that does short form long form Everything so that's done then I use Streamlabs for live streams for YouTube.
Sure. And then Railway for VPS hosting. So that's where all the sites are hosted.
You have CloudFlare for domain production. Damn, John, you're really giving all the secrets away. Yeah.
You guys should subscribe and follow. By the way, if you are not subscribing or following, highly recommend. Let's take a moment.
Because I'm giving out too many secrets. I'm giving out too many secrets for us to just not be friends. So please, follow my YouTube channel, sign up for my newsletter, link down below.
For everyone on TikTok, there's a button down below that will get you 15 free... training cloud code videos, you guys could take a screenshot from here. You really want to join my email list so I could send you these masterclasses straight to your email.
That way you don't miss out and you can watch the whole replay on YouTube. So definitely want to follow, click that button and subscribe because when you do, I'm going to send you 22 free cloud code training videos and a free masterclass on how to build apps in 49 minutes using cloud code because there's no excuses because you guys are blessing me with today.
nice so if we go back oh yeah nice so now we got cloudfare for that then uh resend for email automation john email automation yep that's for email automation then you also have uh oh um so i have my own lms course system so i'm hosting basically so If you join my academy, which is basically courses, mentorship, we have four days a week of live classes, templates to everything that I do.
That's where I really share how I'm making a few money on the back end so people can see how I'm doing. How I'm generating 400 leads every single day organically and not paying for ads to a business that will explode their business. I share all those secrets.
For the academy, I'm not paying for Circle. We're going to be canceling pretty soon. Everything is self -hosted, so I don't pay for School, Circle, Go High Level.
lead pages, any of these drag and drop tools, make .com, and a lot of it is what I don't pay for. I don't rent any of my software for my business. That's the biggest takeaway, what you're seeing here.
Everything you're seeing here is because I own my data. I own my automation. If I want to automate my course platform to my CRM and have my agents manage it, I could do that in an hour.
I own all the workflows. And if I stop, like if you stop paying, go high level today, you lose all of your workflows, all of your funnels, all of your automation, everything you worked hard for. your business gone and so here this is where business owners are moving into self -hosting so that they can own their own data and then they don't have to rent anymore there's some scandalous ones in here open router that's for all LLMs what are my LLMs that I'm using damn John you're really giving it all the sauce Gemini 2 .5 flash That's for any junior level tasks.
Anything that doesn't take anything critical thinking, I'm going to pass it to him. I'm using Sonnet 4 for anything more critical thinking. And then I'll dabble in Gemini sometimes in there for some stuff.
Like, John, you're not even using Codex, your open router? No, it's too expensive. You could get way cheaper performance.
Not everything's in Opus for what you need. And then we have our Kai .ai. That's for all image and video.
everything image and video every ai image every ai video everything is created through kai what models are you using we're using a chat gpt image 2 because it's like the best at cloning uh for faces and then also c dance 2 .0 because it is text to hollywood film crazy scandalous and the whole thing could be automated next i have a hermes uh for my uh executive AI assistant.
So this guy, Scanalyst, by the way, we are going to be teaching a Hermes AI agent workshop on Saturday. So you want to join my Saturday workshop where I'm going to literally hands -on, you're going to literally build a Hermes agent that's going to automate your email, automate your calendar, give you a daily brief of everything that happened in your company and business end of day, and automate your content.
That is going to be on a Saturday workshop. I highly recommend if you guys... That's why I sign up for the email list.
If you sign up for the email list, which is basically you get the gifts, I'm going to be sending out news blasts, but that is coming out this Saturday. Tickets are actually going live today, which I'm actually excited for. So that's going to be the new, because we're going to install basically a digital AI employee that works 24 -7 that costs 20 bucks a month that can automate your calendar, email, and all your executive tasks.
That's going to be on Saturday. Also notice a lot of people are like, why aren't you using Hicksfield? Why are you guys overpaying for your image and videos through Hicksfield?
some MCP trash. That's what you guys should... If it's not on a list, it's probably not for a reason.
It's a big thing. Wait. Oh, I see.
What if you have Microsoft Outlook? Oh, it will do that. Technically, if you use...
I'll show you guys this. Here, Malaya. If you want to automate your email...
John, you are... Damn, he's just... too much gold i don't know if i should be sharing you guys this but this is a github called himalaya this will connect your gmail your outlook your yahoo whatever email provider that you have and also all the six gmails that you have all the five outlook emails that you're trying to manage uh this is basically uh it manages all of them and it connects it to your hermes agent or your cloud agent or any agent and then it does send delete archive uh things you can't do through mcp so We're going to put a little Himalaya up in here.
Himalaya. That's for especially when you get into email automation. That's from there.
Hey, Jen, I do pay for it, but I really use my agent. So I'll put them here. But honestly, I know how to create short form viral content organically.
That is way more powerful as a skill set than agent. So a lot of you are like dependent on agent and like this and that to create content. No, no, no, no.
Your first hundred videos. You got to figure out your viral format. We talk about that in.
If you guys follow my YouTube channel, I have here an AI content masterclass on how to do all of that. Like go to live streams. There is tons in here.
We actually have the whole content masterclass. There's like a whole six -part series of how to clone yourself masterclass. So if you want to learn about HeyGen, this is a whole six -hour series of everything you want to know about clones.
That's in there. But I don't even want to put it because I don't really use it. Like I use like Zernio for, well, we have Zernio for posting.
Didn't we say Zernio? No, we didn't say Zernio. Oh, wow.
Posting to all the social media profiles. Yeah. Zernio does all the posting to all the social media profiles.
That one's fun. Cloudflare for video and image storage. So you need to, oh, Cloudflare for image and video file storage.
There are two types of videos when you're creating content. Postgres database in railway when you're storing data in your basically whatever app that you're trying to build There's two types of data. There's like Excel data Basically a tabular data Excel data.
That's stuff you're gonna save in postgres. Not everything is a super base postgres is free It's included in railway so you don't have to pay for storage Second to that if your app uses image video Content or your website has via cells and stuff like that. You need a place to host that it Cloudflare also would do hosting as well too.
Let's see. Pork bun for domains.
One password for password management. This is so important. This is mandatory.
I work with so many entrepreneurs and we waste so much time trying to find passwords. Please let this be a PSA. If you don't have a password manager, my God, are you massively behind.
We need to get that locked down. Password manager should be the first thing that you like put together and like organize a big thing ah what else are we missing from here uh oh we've got obsidian obsidian as the second brain for managing agents so i'm using cmux to manage all the agents which is a big one i should look in here oh then i still use a cap cut for once off video editing This is just a one -off stuff.
I'm not actually video editing through CapCut. I need to manipulate something in video basically and CapCut is just super easy. But more importantly, Gling for AI video editing.
Millie, are you still there? Millie in the chat on Instagram was wondering how do I automate content? And so Gling...
Take a screenshot. Take a screenshot. Take a screenshot.
Gling is your AI video editor. This was probably the first agent I hired in my company a year ago. This was a year ago because I had to produce like a course a week in the community because we were just pumping out so much content.
So there's no way I could hire a video editor. So this was a blessing. Oh, my God.
So it's easy. You drop the video in and then it automatically clips and edits and trims it. And then you don't have to do video editing, for example.
That, oh my god, I love that. Let me look in here. What else do I have in here?
Oh god, how can I miss that one? Whisper flow. For no typing.
Just voice to text.
Voice to text on computer and mobile. If you are typing in 2026, you are massively behind. Whatever AI community you're a part of and they haven't taught you about voice attacks, you are.
Cancel immediately. Like cancel. Oh my God.
This is the first thing that we do. As soon as we install Claude code, like immediately, I will not let my students progress unless they install Whisperflow as the second software on the computer. Because there is no way you're going to be typing to Claude to have him automate your work.
Like no, all this like one shot, like try and be brief with LLMs is like a stupid idea. You want to be comprehensively deep. You want to treat LLMs like college interns on their first day of working with you.
to break things down explicitly what you want to do the context why the 14 different things that you want them to do there is no way that you like no no more typing also mouse no more mouses i use i just get a trackpad any trackpad like any of these no more mouses mouses will actually ruin your wrist actually a little pro tip too so please like i'm giving you all the sauce right now i ain't keeping nothing right now this is how i run my six figure ai we're like an ai automation agency and ai training company as well too so it's like these are all the tools do you see go high level here no do you see make .com here no do you see i know it's crazy uh i think that's majority of everything like i think that i'll come back to if i think of something else that should pretty much get everything from there whisper flow that oh this one's actually oh yeah granola uh and fathom for meeting note taking oh my god this is dope like if you do not have an ai meeting note taker you are working way harder than you need to be having a meeting note taking you could do so
There's two for them too. John, why don't you get all in one? No, they can't do all in one.
Don't do that. So Fathom is the AI note -taking tool. If you've ever jumped on any of my one -on -one calls, you're always going to see Jackie in the corner.
Jackie is Fathom. It's $20 a month. That's your AI note -taking tool.
It will take notes, send the summaries to the clients. Then also you could customize how you want the reply or the summaries as well too. And then you get video too.
So you could go back. The video trackpad is super dope. I have a tutorial.
for fathom in the 22 free gifts That's how scandalous it's gonna change your life. That's why I'm like, y 'all gotta get on my email list, bookmark the thank you page when you get over here.
I'm giving you guys, you guys should just binge my content over the weekend. It would just make you more money, trust me. And then when you wanna make real money, come to the academy.
That's where I give you some real sauce. Okay, so from here, Granola AI. So Granola is for your sales calls.
When you're on coaching calls and you're doing sales calls, that's what Granola is for. Because when you're on a sales call, the client's gonna say, some random scope, the client's going to have an objection, the client's going to throw you a curveball, something to prevent you from closing the deal.
Granola is going to be your real -time sales coach in real time. This thing alone, one, doubled my prices. I was like, what do I price for this?
It's like, you should price this. And I'm like, really? That's a lot.
And he goes, no, no, no, you're actually undercharging for what you're doing. I'm like, all right, you're right. so he's already doubled the scope of projects there second he's closed more deals than me trying to do on my own i'm like i don't know objection i'm not the best sales rep i'm not like not the best i'm not a sales expert then from here i'm like ah from there i'm like so then this will have a it knows exactly so he listens in real time where you can get the transcript of the meeting in real time which is so helpful so that's for sales calls also for coaching calls so for me i do a lot of scoping on when i get on calls with clients and then we'll scope out a new feature for like some of our clients we're shipping 60 features a week let that sink in when was the last time go high level ship the feature that was valuable to you month we ship 60 features a week just for one client alone of like automations and dashboards and real -time reporting and back in a front end like it's scandalous once you own your data
things get things move really fast as a company you can get real -time data you get your metrics you get your sales dashboards your teams get their own portals everyone has user profiles and all the data goes into one central source of truth so that you can have real -time analytics and then you put ai agents and automations in it so that people press buttons scandalous so where you i use granola to get real time when i'm on a client we're scoping something out this helps me focus and jump between like what did they say let me just grab this put in claude so real -time access the transcript damn damn damn damn damn damn that is pretty pretty good right there i think i addressed pretty much all of them jesus that's a that's a lot a lot of different tools in which you're using huh different interesting that's what i find very interesting it's like you're probably using tools that are actually preventing you from making money then that's like that's the bottleneck is using outdated tools and the wrong tools is actually preventing you from growing the company
The Hook

The bait, then the rug-pull.

A screen-recorded answer to the exact question in the title: a Notion checklist of roughly thirty tools, scrolled top to bottom while he talks through each one, building toward one blunt claim near the middle: renting your CRM, funnels, and course platform means losing everything the day you stop paying for it.
