Big Idea

The argument in one line.

Every video idea should be the output of a hierarchy that starts with niche and audience problems/desires, flows through content pillars and topics, and ends with a video idea whose content type, function, and CTA are all decided before filming.

Who This Is For

Read if. Skip if.

READ IF YOU ARE…
  • You run a YouTube channel (or want to) and pick video ideas one at a time with no system behind them.
  • You've confused 'content pillars' with video formats like educational, motivational, or vlog and want the real definition.
  • You feel like you're running out of ideas and want proof that one topic can become several distinct videos.
  • You post content but can't explain why a given video exists or what it's supposed to do for the channel.
SKIP IF…
  • You already run a documented content-pillar system and just want tactics, not the framework itself.
  • You're looking for algorithm, thumbnail-CTR, or SEO tactics rather than an ideation process.
  • You create for a platform other than YouTube with no plans to adapt a niche-first content model.
TL;DR

The full version, fast.

Most creators start by asking 'what video should I make,' a question that skips decisions that should come first: niche, audience problems and desires, and content pillars. This video lays out a content hierarchy running niche to problems/desires to content pillars to topics to video ideas, then splits each video idea into content type (how it's presented: how-to, story, POV, case study, myth bust, contrarian), content function (why it exists: growth, nurture, position, convert), and a CTA that matches that function. A worked example walks one niche all the way to a packaged video with title, thumbnail, and hook. The closing lesson: a single topic like 'how to determine your niche' can become six different videos just by changing the content type, which is how a channel that feels out of ideas actually has a library's worth sitting inside one topic.

Where the time goes.

00:00 – 01:03

01 · The hook: deciding too late

Opens on the claim that most creators pick video topics before deciding their niche, audience problems/desires, or content pillars. Channel intro and a pitch for the creator's paid Skool community follow before the framework begins.

01:03 – 03:01

02 · Niche, problems, and desires

Introduces the content hierarchy map on screen. Niche sits at the top, defined as who you help plus the transformation you give them. From niche branch the audience's problems (what they struggle with) and desires (what they want), and the gap between the two is where all content lives.

03:01 – 06:36

03 · Content pillars to packaging

Content pillars are defined as the recurring territories that come out of the problems/desires gap, explicitly not video formats like educational or vlog. From pillars come topics, then video ideas, then each idea splits into content type plus content function, which together decide the CTA, and finally packaging (title, thumbnail, hook).

06:36 – 12:55

04 · Full worked example

Runs her own niche, educational entrepreneurs building six-figure YouTube businesses, all the way down the hierarchy: problems and desires, three content pillars (attract, educate/trust, monetize/convert), topics under each pillar, and a specific video idea ('how to determine your niche') packaged with a title, thumbnail text, and hook.

12:55 – 14:36

05 · Content type: six ways to present a subject

Breaks down content type as how a video presents its subject, with six options: how-to, story, point of view, case study, myth bust, and contrarian take.

14:36 – 18:05

06 · Content function: why the video exists

Defines the four content functions, growth (attract new people), nurture (build trust with current audience), position (show expertise/authority), and convert (turn views into sales), each with its own purpose and proof style.

18:05 – 21:10

07 · Content format and matching the CTA

Covers content format (long-form, short-form, community post, email newsletter, other platforms like Reels or carousels) as a separate layer, then explains matching the CTA to a video's content function so the pitch lands seamlessly instead of feeling random.

21:10 – 23:58

08 · One idea, six videos

Bonus tip: a single topic like 'how to determine your niche' can become six separate videos by cycling through content types, each mapping to a different content function. Closes with a recap of the full hierarchy and an invite to her community.

Atomic Insights

Lines worth screenshotting.

  • A content pillar is a recurring territory you help your audience navigate, not a video format like educational, motivational, or vlog.
  • Content ideas should flow downward from niche, problems, and desires, not start from 'what video should I make today.'
  • The gap between a viewer's current situation and their desired situation is where every piece of content in a niche lives.
  • A niche is defined by two things only: who you help, and the transformation you give them.
  • Content pillars come from the recurring problems between where the audience is now and where they want to be, never from video formats.
  • The same topic can be filmed as a how-to, story, POV, case study, myth-bust, or contrarian take, producing six distinct videos from one idea.
  • A video's content function (growth, nurture, position, convert) should decide its CTA, not the other way around.
  • Growth content is deliberately broad so it reaches people outside the exact target audience, which is what makes a channel grow faster.
  • Nurture content shows personality and builds trust with people who already know the creator, closer to vlog-style content.
  • Position content proves expertise by showing frameworks, point of view, or process, not by stating authority directly.
  • Convert content is the only content function built to sell, using case studies and proof to turn viewers into buyers.
  • Matching the CTA to the content's function keeps the pitch from feeling random or forced.
  • A 'how to determine your niche' video can be remade every few months with a different content type and still perform, because the angle changes, not the topic.
  • Three to five content pillars is normal; forcing a channel into exactly three creates artificial limits.
  • Content format, long-form, short-form, community post, newsletter, is a separate decision from content type and content function.
Takeaway

A content hierarchy that decides every video before you film it.

WHAT TO LEARN

Every video idea should trace back through content pillars and audience problems/desires to a defined niche, and a video's content type and function, not its topic, decide its CTA.

01The hook: deciding too late
  • Most video-idea problems trace back to skipping niche, problems/desires, and content pillars before asking what to post.
02Niche, problems, and desires
  • A niche is who you help plus the transformation you give them, nothing more.
  • The gap between a viewer's current situation and their desired one is where every piece of content in that niche lives.
03Content pillars to packaging
  • A content pillar is a recurring territory your audience needs help navigating, not a video format like educational or vlog.
  • Topics are specific subjects inside a pillar; video ideas are the actual videos that come from a topic.
  • Content type and content function together decide a video's CTA, and packaging (title, thumbnail, hook) comes last.
04Full worked example
  • Content pillars should map to the real recurring problems your audience has, not generic category labels.
  • A finished video idea can be traced start to finish: niche, to pillar, to topic, to a title, thumbnail, and hook.
05Content type: six ways to present a subject
  • How-to, story, POV, case study, myth bust, and contrarian are six distinct ways to present the same topic.
  • Choosing a content type is a separate decision from choosing a topic.
06Content function: why the video exists
  • Growth content is deliberately broad so it reaches people outside the exact target audience.
  • Nurture content builds trust with people who already know you, closer to vlog-style content.
  • Position content proves expertise by showing frameworks or process, not by stating authority directly.
  • Convert content is the only function built to sell, using case studies and proof.
07Content format and matching the CTA
  • Content format (long-form, short-form, community post, newsletter) is independent of content type and function.
  • Matching the CTA to a video's content function keeps the ask from feeling random or forced.
08One idea, six videos
  • A single topic can become six different videos just by cycling through content types.
  • Revisiting a topic every few months with a different angle beats avoiding repeats altogether.

Your next YouTube video is probably being decided way too late. Most creators start with, what should I make a video about? But by the time you get to that question, you've already skipped the most important decisions like your niche, your audience's problems and desires, your content pillars, because your topics and those things should actually determine what you make your videos about, not the other way around.
Because imagine this, if all of the content actually flowed from an organized framework, wouldn't that be easier? Well, I've created more than 500 videos over the past two years on my channel, and I've spent a ridiculous amount of time trying to understand all of these pieces and how they actually fit. together.
So I finally mapped it out for you. And once you see the whole picture, creating content becomes a very different game, a much easier one, if I might add. And hey, if you're new here, my name is Alexa Saranoia, and I help educational creators turn their wisdom into wealth by building six -figure educational businesses with YouTube.
In fact, I have a community on school that helps you achieve this very goal. So if you want to be surrounded by other creators crushing it, check out the link in the description below. Okay, so let's demystify YouTube content once and for all.
Hallelujah. Oh, shoot. I actually need to get on my computer for this one.
I'll see you soon. Okay, here we go. This is the content hierarchy map that I have created.
And it all starts with all of your content that you ever make. Any video ideas you come up with should all start with all niche. Yes, your niche.
This is where everything should be born out of. This should be the foundational point of where all your ideas come from. So your niche is who you help.
and what transformation you're giving them. Like who is your audience? Who are you trying to attract?
And then from that niche becomes the problems that you help them solve and the desire that they want. Your niche. And the videos you make are basically comprised of their current situation, your audience's current situation, and then their desired situation.
And that gap between where they are now and where they want to be is where all your content lives. And problems that they are facing is what they are struggling with, right? And the desire is where they want to be.
So we start at the top with niche. And then from niche, we look at the problems and the desires of what they want, because you want to inspire them with their desires and you want to help them with their problems. And so from there, then we can start to create content pillars.
I'll zoom out a little bit so you can see a little bit more of this at the same time. So the problems and desires, what we talk about most, we can start to then filter into different pillars. And content pillars confuse a lot of people.
They confused me in the beginning as well. For example, when I started my channel, I thought my content pillars were educational, motivational, and vlog. Those are not.
pillars. Those are types of videos, right? Like you're creating an educational video or an inspirational video.
Those are types of videos, but I had them as my content pillars. And by having those as my content pillars, it created confusion on what to post next. And a content pillar is the recurring territories you are helping your audience.
navigate like how you're helping them to get through so with all the problems between where they currently are now and where they want to be you'll start to see like they fall into certain categories of what you could talk about and that's where these content pillars come from so for example on my own channel i help educational creators create a six -figure business with youtube right and so one of my content pillars is monetization or conversion right taking viewers and the audience you've created and converting them into buyers so that you can actually make money with your channel.
So a pillar for me is conversion or monetization, something in that territory. And then I can talk about all different things within that pillar that is relating to that topic or relating to that territory. And so from that territory, that whole category of monetization, monetizing your YouTube channel as an educational creator to get to six figures, then i can have tons of topics and that's what all these lines representing all the little topics that are coming out of the content pillars and these aren't necessarily i these aren't necessarily video ideas right now right they're just topics that you can talk about and then from there and topics here i specified as specific subjects within these territories of content pillars and then from topics that's where the video ideas come from right and the video ideas are the actual content that you will make and once you have a video idea from the topics that are born out of the pillar which is born out of the problems which is born from the niche once you have the video idea then it starts to go through another process right you have the idea but now you need to consider the content type
how you're going to present here. Let me put this over here, how you're going to approach the topic on YouTube and the content function. So why does this video exist in the first place?
What is the purpose of this video? You have the video idea before you produce it. You want to understand how you're going to produce it.
Like, is it going to be a how -to video? Is it going to be a tutorial? Is it going to be a story type video?
Like what is the approach? of the subject matter you're going to you're going to be presenting it in right and then the content function is why is this video existing on your channel what purpose is it serving is it to attract people to you is it to position you is it to convert people like what is the role of this particular video and some videos can have multiple roles but i think it's good to have one overarching role and i'll explain more about content type and content function soon but then out of the content function comes your cta So why the video exists in the first place, that will determine which CTA you are putting in that original video idea.
So from the video idea, you have the content function, you choose the content function, and from the content function is then how you choose the CTA that you put inside that video. And again, I'll go more into this after I show you an example of this entire hierarchy. Then after you have this figured out, the content type, the content function, and the CTA from the video idea.
Then the last thing you need to do is think about packaging. How are you going to package this? What's the title going to be?
What's the thumbnail going to be? And what's the hook? The overall way to capture people and bring them into your videos.
So that is the entire hierarchy. So if we look at it in full, we start with a niche. We figure out what their problems and desires are.
Then we create our content pillars by knowing all those problems within that gap. Then from the content pillars, we create topics out of those. Then from those topics, we start to make specific ideas, video ideas.
From those video ideas, then we think about how we should present that material and the function of that material on our YouTube channel. What purpose is it serving? And then from that purpose that it's serving, we then know which CTA to attach to that video.
And you can have multiple CTAs. Then we're able to package it. So let's quickly look at an example of a niche and going through this process.
So I'm going to use my niche. So here's the content hierarchy on the left, and then it filled in on the right. So we have, and I'll zoom in, but I just want to let you see the whole overarching picture first.
And then when I zoom in, we have the niche at the top. So who you help and transform. For me, I do educational entrepreneurs.
building a six -figure business with YouTube. That is my niche. That's who I help.
And the transformation is they go from having maybe $0 to a six -figure business as an educational creator. An educational business is what they're building. Then from that, I look at their problem and their desire.
Their problem is they don't know how to monetize their expertise, either professional expertise or lived expertise. And this is what they're struggling to do. They don't maybe know what to speak about on YouTube, how to speak about it, how to get paid for it, all of those.
things like how do they take all of their knowledge in their mind and make a business out of it and that's what i help them do and their desire the end result is they want to be a full -time content creator a full -time educational a business owner on youtube so they want to build a six -figure educational brand with youtube and that's what they want now if we go down we're looking at the content pillars next these are the main content pillars that i help people with I help them to, because these are the main problems that they have, right?
That they always keep coming back to in that gap between who they are now and where they want to be. These are the things that they need, the stepping stones in order to get to this desire. And the first thing they need, obviously it's to attract people to their channel.
So attraction is a big part of one of my pillars. Another pillar is how to educate and build trust. So how to educate, but also build trust while you're educating.
So I teach people like in these types of videos or topic would be like, how to present your ideas in a clear manner, how to speak to a level one audience when you're a level 10 professional, those types of things. And then another pillar of mine is monetize or convert.
How do you package what you know for people to buy it? So this would be all monetization topics or content that I would create from this. So do you see how the pillars are pulled from the gap between here?
Another pillar that I have is uncovering your expertise, which I don't have listed here, but it's for people that... know they want to change their life and they want to get on YouTube, but they have no idea what they want to offer. So I also do videos about how to uncover the value within you that you can actually bring to YouTube, which is required before you even are able to start attracting people.
You need to know what you offer. So that is also a pillar of mine that I didn't put here. So you can have three to five pillars.
So don't feel like you just only allowed to have three. So you can have multiple pillars. And then from here, you can start to see the topics I talk about.
So if I attract how to grow an aligned audience, I'm really about aligned audiences because we don't need a huge audience. We just need ones that are aligned for us. If we want to build a business, we don't need to go viral.
We just need solid. aligned views to get people into our ecosystem. And with the educate and trust, I could teach them how to teach.
With monetize and convert, I could tell them how to sell your ideas. Then we're moving down. We look at the topics.
Now we're going to video ideas. So the individual subjects we're talking about are specific subjects within these territories. From the attract pillar, I could say how to determine your niche.
Because we need to know who our niche is so we can attract people to our channel so that we can start posting content in a consistent niche. From the educate pillar, a video could be how to make complex ideas simple to understand. From the monetize pillar, selling your ideas, how to create frameworks that sell.
So you can start to see how everything in the hierarchy is allowing you a clear roadmap on how to build up your channel's content. And so then from here, I could take one of these video ideas and then funnel it through content type, content function and CTA. So the content type I could do with how to determine your niche would be a how to video.
So therefore, it's a how to type video. And then plus, I want it to be a growth video because how to determine your niche is a very broad topic and it could reach many people. If I were to make this more niche, I could say how to determine your niche as an educational creator.
or as someone wanting to build an education business or something like that, right? But this is more broad and this will allow me to attract more people to me that are interested in just being on YouTube and growing a channel, not necessarily educational creators. So this would be more of a growth video, which would allow me to attract new people into my world.
And since I know it's a growth video, then my... CTA would be a freebie. It could either be like my free community.
It could be a free lead magnet, like grow your YouTube channel, use my new YouTuber checklist or something like that. That would be associated with a growth video. If I was doing a convert video, if this was convert and not growth, then my CTA would probably be to one of my programs or to work one -to -one with me or something like that.
So do you see by understanding the content you're trying to make, Everything is just feeding off of that if you understand the structure of how to do this. And then, so once we have all this figured out, then we just go to the packaging.
So from how to determine your niche is the video idea. Then we need to make a title. So how to choose the right niche for you could be a title.
And then the thumbnail, which is the second part over here, could be niche enough or niched down enough. Maybe that's better. Or niched, maybe niched enough.
could be the thumbnail. And then the last one, like the hook is struggling to grow your educational content with YouTube. It's not you, it's your niche.
And I could also just say, since this one is a more broad video, struggling to grow with YouTube, it's not you, it's your niche. That could be the hook for the video. So hopefully you can see now how all of this kind of fits together and feel free to re -watch this video.
I think it'll be really helpful if you... like fully understand this and then there's some things i want to go into just to clarify and that would be um content type more specifically there's a gazillion different content types but just to give you what i'd give you six um this is how you present the subject how the presentation of it um and that would be you could either have um a little smaller how -to videos like how to grow your channel how to determine your niche how to get fit how to Walk a mile.
I don't know those types of things. And then you have story type videos where you're telling a story about your journey or how you overcame something as a teaching. It could be an it could be in a teaching way, but it's more it's more story based.
um video and then here's point of view so you're sharing your perspective on something the way you think about things case study is another type of content where you can share people you've worked with uh and the the results you've gotten them that would be a great video to do actually for conversion content another content type would be like myth busting like um this is a common myth um but it's actually not true here's what the truth is a contrarian viewpoint is another type of video and that is you know stating the opposite of what people say.
So like something contrarian in my field would be, everyone says you need to go viral to make tons of money on YouTube. And I completely disagree. Look at my channel.
I've made a few thousand views on my videos and I make multi -six figures. So like that would be contrarian. Like people say you have to go viral to make money.
I say you can be small and make tons of money, right? The other thing I wanted to explain was the content function. As I was talking about earlier, You can think about these in four ways.
So the content function is what is the purpose of this video? And by purpose, I mean like the purpose of growing your channel or your business. The growth function is for growing your audience.
It's for attracting new people to you. So overall, it's an attraction content. Think of it as like broad videos, videos that have more appeal to more people, have more likelihood to go viral.
Just bringing people into your world. And they're not always perfectly aligned clients, but they are people interested in your topic. So if I'm helping educational creators, but within that world of educational creators are a lot of content creators.
If I make a video, like I said, about how to niche down or how to choose a niche, that is going out to anyone that wants to get on YouTube and make videos or have an audience. And my audience could live within there. So there could be the people that are...
wanting to choose a niche so that they can make educational content, so that they can make an educational business with YouTube and make six figures eventually. So this growth content goes out to a wide range of people that may or may not. be your exact client.
And they help to grow your channel much faster. Nurture content is one that nurtures the audience you already have, the ones that are already interested in you, have a vested interest in what you're teaching them. And this just is more about showing that you're human and trust.
So this nurture content is showing your personality. It's showing your beliefs, your values, your life. So you could think of this as more like vlog style.
Content, sharing stories about your experience, your journey, that would be more nurture content. And then position content is. It's positioning you as an authority.
So that's what it means by position is positioning you as an authority, someone that's credible to talk about what you talk about. And so it could show frameworks. It could show your point of view.
It could show how you think and your work. Like this video I just mentioned, the one I'm doing right now is position content because it's it's shown like I created a framework for you to go through. And so it's showing that I have enough experience in this realm of this field of YouTube growth and business growth to be able to create.
a framework for you, right? So it's just by the fact that I created this shows that I know what I'm talking about because I must have had experience in order to create something like this, right? So it's positioning me as a credible authority in the field based on what I'm teaching you in this video.
So it's showcasing your expertise and your authority in some topic or field. And then another content function. is convert content.
And this is what converts views into sales or views into clients or client acquisition. That's what the purpose of convert content is, conversion content. So you're converting views to sales.
You can use case studies and proof for this. And the whole point of this really is just to show proof, to show either your own proof, what you've achieved and how you've achieved it and convince others that they should work with you because you know what you're talking about. It could be showing case studies like people you've worked with in the past or are currently working with.
And it could be interviews. of those people. It could be showcasing their progress, their success.
But the whole point of conversion content is to provide proof that you can get people results. And that way you can get them to go from just watching your videos to actively seeking you out to work with you. And then the one other thing I want to say is content format.
So I didn't put this in the hierarchy because I didn't. I'm just assuming if you're watching this, you're thinking about YouTube, but content format is the shape of it, what shape it takes. So on YouTube, there's long format and short format.
So we have shorts and longs and longs are horizontal video and shorts are vertical. Another format on YouTube is community posts. Another format in general is email newsletters.
On other platforms, there's reels, there's carousels. stories, all kinds of things. So this is content format.
Oh, that was also something I wanted to say. The CTA, did I make a thing for that? Yeah, CTA.
So if you don't know, CTA is a call to action. So what do you want them to do now? And the reason I link CTA to function of the video is because if you are making a position video like this one, then your CTA could be something more specific.
Like if you're showing frameworks or something, you could have a download of that framework. You could have a download of the workbook of what you're talking about. You could say, you'll learn more in my paid community.
If you want to like learn more of this stuff, there's courses in my paid community where I go into much more depth of this, right? So you can, and if this was a growth video, if this was a video about like how to grow your niche or not how to grow yours, how to determine your niche, like I said earlier, then I could do like.
That would be more new people. That would be people at the start of their journey, right? Because if you've already built a business and it's growing, you're not really thinking about what's your niche anymore.
That's more beginner content. That's more at the beginning of the journey. So then you adjust your CTA based on the content function.
If they're at the beginning of their journey, then I'm going to give them a freebie that helps them get one step further on that journey. If it's nurture content, if it's vlog style stuff, then you could pretty much. call out any CTA that you wanted to, maybe work with me, community, freebie, anything you really want to call out, because this is basically as showing like who you are.
And with any of these content functions, you want to, whenever you do a CTA, call to action, you want to make it seamless. So if I'm talking about niche, And how to grow your YouTube channel or like if you pick a niche, your YouTube channel will grow faster.
And hey, if you're a newbie on YouTube, I have a YouTuber checklist listed below. Please grab it. It'll help you go step by step on getting set up with YouTube and starting to build your journey towards a successful business.
Right. And so you seamlessly put it in what you're talking about. And that way it doesn't seem jarring or salesy or random.
And that's why if you're using this hierarchy. It's so easy to understand how to frame each video, the CTAs, the type of video, all of those things. Ask any questions you have in the comments below.
I'm happy to help explain anything in more depth, but I really think this is a game changer. And if you understand how this all works, it'll make your flow of creating content so much easier. And one bonus tip.
The beautiful thing about having a video idea like... How to determine your niche. Let's just take that example.
And knowing that there's so many different content types, you could make that same video in six different ways, six or seven different ways, like so many different ways. What do I mean? How to determine your niche could be the how to.
A story about that could be like how I determined my niche. Could be a whole nother video. Point of view.
What I think about niching. Case study. um matt of silver punk poor he is a really unique like super specific niche and he's killing it like he's selling out of his artwork all the time with youtube and has minimal views and is just crushing it and so then i could talk about niching in a case study myth busting everyone says um niching is dead i disagree uh contrarian um it could be something similar to But do you see how one video could be presented in so many different ways?
And you'll be actually talking about it from different angles. And that's how you can create so much content with one video idea. And I think a lot of people miss that.
And a lot of people are like, they hear double down all the time, right? If something works, double down on it, right? And they're like, but I don't want to keep making the same video again and again.
Number one, you can make the same video again and again. I would just give it a little bit of time, like maybe every three months or something like that. Space it out a little bit.
The other thing is. You can make it again and again with a different twist. So just how to determine your niche could become all these different ones.
So if you saw on, if you're a YouTube growth person and niche videos, they usually do really well on YouTube growth channels because people are always struggling to determine their niche. And you could just paint the picture six different ways. I've given you six different ways to paint that same picture.
And there you go. You have six videos of the same thing, but from all these different perspectives. So do you see how...
You can have so much content just by understanding the content type and then also the content function. So you could then think like, oh, this one is growth. Then story is going to go to nurture.
How I discovered my niche is a nurture video because it's about you. Point of view could be the positioning. Case study is the convert.
So I really hope this is like as powerful as I hope you see how powerful this is, is my point, because. If I had had this two years ago, I would have just been like, like, oh, I finally understand how all of this fits together. So hopefully you feel that way as well.

The Hook

The bait, then the rug-pull.

Most creators start with 'what should I make a video about,' but by then they've already skipped the decisions that should come first, their niche, their audience's problems and desires, and their content pillars.

A top-down model where every video idea is traced back to niche: niche defines problems and desires, which generate content pillars, which generate topics, which generate video ideas, which split into content type and content function, which decide the CTA, which feeds into packaging (title, thumbnail, hook).
